Achieving better results and continuously improving performances year on year is now the driving force for any business in this competitive world. The story of successes achieved by Motorola, GE, etc. in the field of operational performance excellence is now an epic in the business world. There are now thousands of books written on this epic and on the principles of lean and six sigma – the tools that helped created this epic. The book on “Changing with Lean Six Sigma” by A.Aruleswaran is a little different from the rest of the milieu in that it focuses more on how to change for the better using Lean Six Sigma as a tool rather than doing Lean Six Sigma for a change.
The book points to the fundamental questions that you need to answer or the planning that you need to make before embarking on a journey of process improvement. The book starts with a description of the need for a structured problem solving approach for business problems and then tells you why and how lean six sigma can be a solution for solving the problems. A notable feature of the book is it does not advocate lean six sigma as a panacea for all business problems. It tells you where you can apply it and where not. The second part of the book describes the various aspects of change that need to be managed during the initiative and the resultant benefits to the organization and to the individual change agents and champions. The various references provided in the book in each chapter can be helpful for the more voracious readers to explore the topics further in detail. The last section of the book gives some insights into actual experiences by quoting cases from manufacturing and service industries.

The book is written in simple English and printed in a clear easily readable font. The cartoons used for conveying the message of various topics is quite original and appropriate. It does have some interesting points that I had not come across earlier. He has very logically outlined the various sections.

Reading the book on “Changing with Lean Six Sigma” by A.Aruleswaran has been delight for me. I would recommend this book for senior executives who would want to know the basics of the Lean Six Sigma initiative. Executives who would be responsible for operations, maintenance and service processes would know what to plan for before embarking on such an initiative. This book is also for the supervisors and mangers who would be the change agents in such an initiative in the role of Black Belts and Green Belts. This book would also help people at all levels to get a kind of induction training into the philosophies and methods of lean and six sigma, and the change that has to be managed during a Lean Six Sigma initiative.

An outstanding book to read and a must have asset in the resource library of anyone leading a change initiative in Lean Six Sigma. The text is easy to follow with topics often left out of the standard tool and methods books on the market today. The author deep dives into the structure needed to support a Lean Six Sigma change initiative with an entire section dedicated to the Asian experience. Chapter 3 was my favorite, covering the often deeply held secrets of the top consultants, on critical items needed to changing a company into a performing lean six sigma organization.

In Chapter 7, Dr. Aruleswaran provides a fantastic case study that walks the reader step by step through the DMAIC (Define, Measure, Analyze, Improve, and Control) phases implementing Lean Six Sigma. Chapter 8 reviews the transactional side of lean six sigma implementations into the financial industry where the Lean Six Sigma’s seven wastes are reviewed in detail.

Now while the book is easy to understand, don't let that underestimate the challenges and complexity involved in building a data driven, lean six sigma organization. Challenges will always exist in building a team mindset where quality is continually improved, waste identified and removed (to increase the process speed, flow, and agility), and continuous improvement methods are in place to drive costs low, innovation and creativity embraced, and customer focused employees continually seek ways to blow the socks off the clients they provide services and products.

Bottom line, this book is a must read for change agents, business leaders, and lean six sigma process experts. Thank you, Dr. Aruleswaran, for sharing your experiences and wisdom in your well written book.

Changing with Lean Six Sigma Workshop

The inaugural Changing with Lean Six Sigma workshop was held at Marriott Putrajaya on the 13th May.

The workshop had an overwhelming participation.

Participants were from a wide range of industries - Logistics, Finance, Manufacturing, Tourism, Software Development and IT.

The workshop was conducted by Dr. Sibylle Mutschler, Master Black Belt from UMS Consulting GmbH, Frankfurt and Dr. A.Aruleswaran, principal Lean Six Sigma consultant  from LSS Academy. The workshop focused on demonstrating and delivering the following goals:

      - Quality and Speed Improvements without increase in Costs
    - Lean Six Sigma methods can improve Revenue and Returns
    - Change can produce positive results
    - Businesses can improve without making people redundant.

The workshop's approach was unique - only 10% of the time was used to discuss the theory of the tools used to solve the problem using the DMAIC (Define, Measure, Analyse, Improve & Control) methodology and improving a business process. The remaining 90% was the actual application of these theories. Some of the tools use are:

      - Project Charter
    - Graphical Displays
    - Sigma Level Calculation
    - Waste & Value Analysis
    - Swimlane Maps
    - Process Reengineering
    - Generating Solutions
    - Piloting
    - Control Plan
 
The participants of this workshop we able to successfully identify critical process steps that did not add any value to the business and eliminated them. With that, the cycle time of the process was improved from 10mins average (the original condition) to 30sec (Changed - condition). The uniqueness is that the workload of the process also reduced tremendously, and the Sigma Quality Level improved from 1.6 Sigma to 4.5 Sigma (Less than 50% yield to more that 95% yield). The key business metric that was improved was the Profits, from a condition of losses (-40%) to a profit position (+60%). No workforce was reduced, but they were redeployed to improve the process capacity.
